Fair leadership means giving each employee the relationship they have personally earned.

Build high-trust relationships with a few employees and lower-access relationships with the rest. Concentrate information, discretion, support and desirable assignments where trust already exists. Explain that equal treatment would ignore individual performance and chemistry.

Leader–member exchange differentiation has complex effects, but meta-analytic evidence finds greater differentiation detrimental to collective harmony and group processes even where direct performance effects are more mixed.

Evidence

A meta-analysis spanning more than 4,000 workgroups and 21,000 individuals found LMX differentiation negatively related to emergent states and group processes, with more complicated direct and indirect relationships with group performance.
